How does pepsinogen change into its active form?

Pepsinogen is a precursor of pepsin stored in the stomach walls. It is converted into pepsin by hydrochloric acid. Pepsin is the activated in the form of pepsinogen.

The proenzyme pepsinogen, on exposure to hydrochloric acid, secreted by oxyntic cells of gastric glands gets converted into the active enzyme pepsin, the proteolytic enzyme of the stomach.
